Three Essentials for Making Learning Work at Scale

Historically, scaling a leadership program meant making a difficult compromise. You could either deliver an intensive, highly personalized experience to a small group of senior executives or push a standardized module to thousands of employees. Broad reach meant sacrificing depth, and depth meant sacrificing scale.

Modern technology and smart program design have eliminated this trade-off. “If you define scale merely as completion rates, personalization seems like an obstacle,” says Camiel Gielkens, CEO of Relevance. “But if you define scale as actual behavior change across a large population, three pillars become essential: personalization, adaptability and social connection.”

Pillar One: Personalization

Personalization is about tailoring a learning journey to the individual participant. People enter programs with different skill levels, cognitive styles and career aspirations. A truly effective program avoids forcing everyone through the same content at the same pace. Instead, it adapts to what the learner already knows, skipping mastered concepts and focusing sharply on their specific growth areas.

Pillar Two: Adaptability

While personalization focuses on the individual learner, adaptability focuses on the broader context. This refers to a program’s structural ability to adjust to regional business priorities, local market conditions and cultural nuances. An adaptive learning design keeps the central strategic message intact while remaining flexible enough to feel natural and workable in different operational environments.

Pillar Three: Social Connection

Learning is fundamentally a social process. Consuming content alone in front of a screen rarely leads to lasting behavioral change. Embedding social mechanics into a program allows participants to connect with peers facing similar challenges. When leaders discuss real work issues, share experiences and hold each other accountable within regional cohorts, learning stops being a theoretical exercise and becomes a shared habit.

Making Scale Meaningful

When these three pillars are thoughtfully integrated into your program design, the tension between broad and deep in mass deployment disappears.

  • Make it personal: Help participants connect core leadership concepts to their individual daily goals.
  • Keep it contextually adaptive: Ensure materials can be adjusted to match regional market realities.
  • Build social accountability: Organize peer cohorts and action-learning groups where leaders support each other’s progress.

By embedding personalization, adaptability, and social connection into your learning architecture, scaling will stop feeling like a mechanical rollout and will start delivering meaningful impact at volume.
